Why do we talk - and still not understand each other? In leadership & teamwork, conversations rarely fail because of the facts, but because of them, on which ear we hear. The 4ear model makes these levels visible - and thus organisable: for clarity, trust and cooperation.

We send one thing - the other person hears a relationship or an appeal. Questions are suddenly understood as criticism, requests as orders, hints as attacks.

Every email, every announcement, every meeting contains four messages. If you only see the factual level, you leave impact to chance - and give away leadership.

The 4-ear model in a nutshell

Every message has four simultaneous levels - and we hear with four „ears“:

Factual level

The pure information. „The traffic light is green.“

Self-revelation

What I show about myself - attitude, emotion, values. „I'm in a hurry.“

Relationship

How I relate to you - tone, respect, trust. „I think you're alert - or not.“

Appeal

What I want to achieve - request, order, wish. „Drive off.“

Practical example

„It's cold in here.“ - Thing: It is cool. - Self: I'm freezing. - Relationship: I trust you to care. - Appeal: Please close the window.

3 steps for practice

1. create awareness

Analyse 3 situations this week: Which „ear“ was dominant for you? Where did you hear a relationship even though an appeal was meant?

  • Note down 3 typical sentences
  • Mark sent vs. heard level
  • Try out alternative formulations

2. train listening

Make the levels audible in the meeting: „I listen to thing X, to appeal Y.“ This creates clarity without judgement.

  • Follow-up questions: „Info, request or evaluation?“
  • Validate: „Understood correctly?“
  • Team rule: clarify first, then react

3. specify appeals

The „should have been“ becomes a clear order:

  • Who - What - Until when
  • Formula: „Please [task] by [time] so that [purpose].“

If you not only understand the 4-ear model, but also apply, communication changes permanently. These reflection questions help to raise awareness:

Self-management
  • Which level do I overemphasise in stress?
  • How does my relationship level sound (tone, choice of words, timing)?
  • What do I want to win over my counterpart for?

  1. A sentence from everyday life: „The report is still missing.“
  2. Make levels audible (thing, relationship, self, appeal)
  3. Developing better formulations together

Target: Strengthen ear awareness and avoid escalation.

Avoid tripping hazards

„I was clear.“

It only becomes clear when the recipient receives it. Rather ask: „What has arrived?“

„I'm just direct.“

Directness without a relationship seems harsh. First clarify the relationship, then name the issue.

„I'm just telling the truth.“

Truth without empathy misses the mark. Provide context + attitude.

„Louder = clearer.“

Do not increase volume - change level (specify appeal).
